Picture a typical in-house brand team: six designers, one copywriter and a creative lead, serving a 1,200-person company. Requests come from marketing, sales, HR, product, the regional offices and the CEO's office, through Slack, Teams, email and hallway conversations.
When we audited a team like this, we found that about 40% of their time went on working out what a request actually was, and that most of the requests themselves were variations on a few dozen formats.
Part 1: a request desk that briefs itself
The first fix is a single front door. Requests can still arrive anywhere, but they all go to one AI request desk that:
- Asks the questions a designer would ask about audience, channel, sizes, deadline, copy and approvals, inside the same chat thread.
- Triages against your rules, such as "CEO comms is P1" or "event posters need 5 working days".
- Keeps the requester updated, so nobody has to send "any update?" messages.
Part 2: brand-safe self-serve for routine requests
Next, we looked at the request log. About 70% of requests fitted around 30 formats: hiring posts, event banners, sales one-pagers, internal announcements and social resizes. For each one, the designers built a locked template in Figma or Canva, and the request desk now fills it automatically.
The important part is that designers own the templates. They decide what can change and what's locked. A brand-check runs on every output, and anything with regulated claims goes to compliance before it's sent.
Self-serve didn't replace the design team. It stopped the rest of the company making off-brand material themselves.
Part 3: a report that proves value
In-house teams rarely get credit for their volume. Because every request now goes through the desk, the numbers come for free. An automatic monthly report shows leadership:
| Metric | Before | After 3 months |
|---|---|---|
| Requests delivered / month | ~170 | 486 |
| Average turnaround | 6 days | 1.1 days |
| Brand-compliant output | 82% | 99% |
| Designer time on campaigns | ~30% | ~65% |
That last row matters most. The team didn't just get faster. It got back to the brand and campaign work it was hired to do.
How to start
- Export last quarter's requests from wherever they live. Even a messy list will do.
- Group them by format and count them. The top 10 formats are your first templates.
- Set up a single front door before you build any automation.
